What a Flock of Starlings Might Teach Us About Staying Coordinated as a Group Grows

Chapter Three of the Ki of Cooperation Guidebook describes cooperation using the image of a dance floor. One person dancing alone has complete freedom. As more dancers join, the guidebook notes, "complexity and the chance for disorder — even chaos — grows," making it "necessary to determine how best to contribute to harmony rather than disruption in the collective dance." The guidebook is clear that this takes more skill and practice as a group grows, not less.

Reading that image sparked a question worth sitting with on its own: what does that skill look like, moment to moment, for someone standing inside a growing group? Is it more about taking in the whole picture, or attending closely to the few relationships nearest you? Nature offered one place to explore that question further, even if only a partial and imperfect comparison. There's a moment near dusk, in certain parts of the world, when thousands of starlings lift off together and begin moving as a single shifting shape across the sky. The pattern folds and stretches and reverses direction in an instant, thousands of birds turning in near-unison. Watching it, questions tend to surface. How does something that large stay so coordinated, and so fast? What's guiding the whole? 

What research has found so far

Researchers who've studied murmurations using high-speed cameras and detailed mapping of individual birds have found that each starling appears to track a small number of its closest neighbors, somewhere around six or seven, adjusting its speed and direction based on what those nearby birds are doing. The general finding, that individual birds respond to nearby neighbors rather than to the flock as a whole, appears consistently across the research on this topic. Whether this means there's no central coordination at all is a harder claim to make with full confidence. It's possible that what looks like a purely local, bird-to-bird process is what produces the larger pattern. It's also possible there are other factors involved that aren't yet fully understood. Flocking behavior is still an active area of study, and it's worth holding this loosely rather than as settled fact. Schools of fish appear to organize in a comparable way, with individuals responding to the handful of others swimming nearest to them.

What this might look like in a room, not just a sky

Picture a group of ten people partway through a project that's grown more complicated than anyone expected at the start. Nobody's able to hold the entire effort in their head at once, not clearly, not all the time. But each person in that room does have a small, specific set of relationships they can attend to closely: the two or three people whose work touches theirs most directly, whose signals they'd notice if something shifted. If each of those ten people stayed genuinely tuned in to that small circle, checking in, noticing when someone's energy changed, adjusting in response, something might hold together across the whole group that no single person was managing directly. Not because anyone solved the complexity. Because enough people were paying close attention to what was right in front of them. This connects to what the Ki of Cooperation Guidebook already points toward when it talks about staying current, about noticing the body's signals, tension, lightness, fatigue, before deciding how to respond. That practice is usually framed one relationship at a time. The starlings suggest something worth adding to that picture: what happens when many people are doing that same close attending, all at once, throughout a larger group.

Where the comparison has limits

Human groups carry history, ego, competing interests, and language that can be misread in ways a bird's positional signals presumably aren't. A flock seems to be organized around a narrow, shared aim, staying together and staying safe, while a human group is often holding several goals at once, some unspoken, some in quiet tension with each other. It would be overreaching to treat a murmuration as a management model. It's an image, not a blueprint.

Something to carry forward

A flock of starlings doesn't hand over a formula, and it shouldn't be treated as one. But it does offer a small, practical possibility worth testing in a real group: that staying coordinated as things grow might have less to do with anyone managing the whole, and more to do with each person tending closely to the few relationships nearest their own work. The next time a project or a team starts to feel bigger than anyone can track, that might be the place to start. Not by stepping back to see it all. By looking closely at what's right beside you.
